First-SKU launch guide

Approve the first SKU without reopening every launch decision

A first-SKU sample is a decision checkpoint. Confirm the product experience, packaging route, artwork inputs and unresolved risks in one record before moving to a bulk quotation.

Write the approval criteria before sampling

Define the target user, primary function, texture, fragrance, fill size, retail position, packaging direction and sales market. If the team has no approval criteria, every new opinion becomes a new project.

Separate formula approval from packaging approval

A product may pass sensory review while the chosen bottle, pump, label area or decoration still needs work. Record formula status and packaging status separately, then combine them only when both are ready.

Protect the first SKU from scope creep

Do not add a new claim, ingredient direction, fragrance and custom component in the same late revision. Decide which change is essential for launch and which belongs in a later SKU or version.

Build one production-ready approval record

Keep the approved sample code, formula route, component reference, fill size, artwork version, required market text, quantity plan and open test items together. Cost, MOQ and timing are confirmed from this combined structure, not from a sample photo.

Use a clear go, revise or stop decision

Go means the defined product and pack can move to final quotation. Revise means one documented gap remains. Stop means the current route does not fit the buyer, budget or market. A deliberate stop is cheaper than producing an unclear first SKU.

Buyer questions

Facts confirmed before quotation

Does formula approval also approve the packaging?

No. Formula experience and component performance should be recorded separately until the intended pack is reviewed with the product.

When should artwork be finalized?

After the formula, fill size, component dimensions and required market text are confirmed. Printing earlier can create avoidable rework.

How are first-SKU MOQ, cost and timing confirmed?

They depend on formula route, component availability, decoration, artwork, quantity and market requirements. The project team confirms them after the combined approval record is reviewed.

What if decision-makers disagree?

Ask one owner to consolidate comments against the written criteria. The laboratory and packaging team should receive one approved revision list.
